Custom ERP or off-the-shelf package? A decision guide for SMBs
Every growing business eventually faces the same question: buy an off-the-shelf ERP package, or build a custom system? The right answer varies by business, but there are a few concrete criteria worth checking before deciding.
When off-the-shelf packages make sense
If your processes are fairly standard — meaning you operate similarly to most companies in your industry — an off-the-shelf package can be a fast starting point. For largely standardized processes like accounting or basic inventory tracking, packages are usually enough.
When custom software becomes necessary
The problem starts where your business has a process specific to your industry or business model. For example:
- Your product involves many options/configurations (machine manufacturing, furniture, custom production)
- Your pricing and discount logic is more complex than standard packages support
- You need to manage multiple companies/warehouses in a single system
- Your current system has grown into a patchwork of customizations "as far as the package allows"
In these cases, off-the-shelf packages either force your process into an awkward shape, or the cost of customizing them approaches the cost of building from scratch — except on a codebase you don't own.
Comparing cost correctly
Off-the-shelf license/subscription fees may look low, but the real cost hides in three places:
- Customization cost: building plugins/integrations for processes the package doesn't support
- Process cost: forcing your team to work the way the software allows, instead of the way that fits the business
- Lock-in cost: the difficulty of migrating your data and business logic if you ever want to switch providers
Custom software has a higher upfront investment, but owning the source code and having a system shaped around your actual processes closes that gap over the medium to long term.
How to decide
A simple test: if you find yourself saying "we can't do that, but here's a workaround" often while explaining your process to an off-the-shelf package, you're probably closer to needing custom software.
